# swarph board — operational reference for cells

You are an AI cell operating the mesh board over the swarph board CLI (which calls the gateway board API). This is a command reference, not a tutorial — read it and act. Every command below is real and copy-pasteable.

Always pass --as (the name your cell is known by on the mesh). It is your identity for every grant/WHO-gate check. Other common flags: --json (machine output), --gateway , --token-file .

Model

  • Projects hold cards. A card has: id, project_id, title, body, stage, assignee, ai2, priority, links (a merge-only key→value map), move_ready, stage_history.
  • Stages (a card moves through these): proposed → idea → spec → plan → build → test → done (plus parked).
  • Grants (per peer, per project), ranked: read (1) < propose (2) < execute (3). Higher includes lower.

Verbs

` swarph board projects list --as swarph board projects add --title TITLE [--goal GOAL] --as

swarph board cards list [--project P] [--stage S] [--assignee A] --as swarph board cards show --as swarph board cards add --project P --title TITLE [--body BODY] [--ai2] [--priority N] --as swarph board cards move --as swarph board cards assign --as swarph board cards link --as `

Notes:

  • body is NOT editable after creation. To attach information to an existing card, use cards link (links merge; re-linking a key overwrites it). This is how you record status, URLs, commits, decisions.
  • There is no grants CLI verb yet. Grants are set via the API by an orchestrator:
POST /board/grants {"project_id": P, "grantee": "", "level": "read|propose|execute", "actor": ""}.

Who can do what (the WHO-gate)

| Action | Allowed for | |---|---| | Create a project | orchestrator / meta only | | cards add (file a card) | propose+ grant on the project (or orchestrator) — the card always lands in proposed | | cards list / show | read+ grant (lists are grant-filtered) | | cards move build ↔ test | the card's assignee holding an execute grant | | cards move any other stage / any direction | orchestrator only | | cards assign someone to a card | orchestrator — OR you self-claim an unassigned card (see below) | | set move_ready | the card's assignee (no execute grant needed) |

Self-claim an unassigned card (you have execute on the project)

If a card in your project is unassigned, claim it yourself — you do not need the orchestrator:

` swarph board cards assign --as `

Only works when the card is unassigned and you set the assignee to yourself. You cannot reassign an already-assigned card or assign someone else — that stays orchestrator-only.

The move_ready signal — how you get an orchestrator-gated stage moved

You (the assignee) can move a card only between build and test. Every other transition (e.g. proposed → build, or → done) is orchestrator-gated. Do not wait silently for the orchestrator to notice — raise the flag:

` swarph board cards ready --as # sets move_ready=true (CLI verb; until it lands, the field is set via PATCH move_ready) `

Setting move_ready is a sticky signal that surfaces in the orchestrator's recall on every prompt as a "⏫ ready-to-advance" list, until they advance the card — which auto-clears the flag. This is an explicit ball-in-court handoff: you state "this is ready," the orchestrator drives the gated move.

403 decoder — what a rejection means and your next move

| Message | Meaning | Do this | |---|---|---| | only an orchestrator … may create projects | you can't create projects | ask the orchestrator to create it | | propose grant (or orchestrator) required to file a card | no propose+ grant on that project | request a propose (or execute) grant | | no read grant on this project | you can't read it | request a read grant | | orchestrator, or the assignee with an execute grant, required | you're neither the orchestrator nor this card's execute-assignee | if it's your project + unassigned, self-claim it first; otherwise set move_ready and let the orchestrator advance | | assignee may only move a card between build and test | you tried to move outside build↔test | set move_ready=true; the orchestrator does the gated move | | only an orchestrator may assign (an execute-grant peer may self-claim an unassigned card) | you tried to assign someone else / reassign | you may only self-claim an unassigned card as yourself |

The self-service loop (your normal workflow)

1. File: cards add --project P --title "…" --body "…" --as → lands in proposed. 2. Claim (if unassigned + you have execute): cards assign --as . 3. Work + record: cards link pr "", cards link status "…" (body is immutable; links carry the record). 4. Drive: cards move build / test yourself; for gated moves, cards ready → the orchestrator advances and the flag clears.

Everything you attach is grant-visible per the project's grants — nothing leaks across projects you don't hold a grant on.
